AI as an Orchestration Layer

AI should remove friction, not replace thinking.

AI is changing how marketing work gets done. But the interesting question isn't:

“What can AI do?”

It is:

“Where can AI make the system better?”

That's a different question.

Where AI Fits

SIGNAL + STRUCTURE + MEASUREMENT → ORCHESTRATION → AI

AI sits inside the operating system.

It can connect information, accelerate execution and remove repetitive work.

But it depends on the system around it.

Good AI doesn't compensate for unclear objectives, poor data or broken processes.

It amplifies what is already there.

01 — AI Can Connect Information

Marketing information often sits in different places.

  • Customer behaviour.

  • Campaign data.

  • Search behaviour.

  • Sales conversations.

  • Customer feedback.

  • Performance reports.

AI can help bring those signals together and make them easier to interpret.

The value isn't simply having more information. It's making useful information easier to access and act on.

02 — AI Can Remove Friction

A lot of marketing work is repetitive.

  • Summarising.

  • Classifying.

  • Researching.

  • Analysing.

  • Producing variations.

  • Moving information between systems.

  • Creating first drafts.

AI can reduce the time spent on these tasks. That creates capacity for the work that still requires judgement.

03 — AI Can Accelerate Execution

Once a direction is clear, AI can help move faster.

  • More variations.

  • Faster analysis.

  • Quicker iteration.

  • More personalised experiences.

  • More responsive workflows.

Speed is useful. But speed without direction simply creates more output.

AI Doesn't Replace the Fundamentals

AI doesn't answer the questions that come before execution.

  • What is the business trying to achieve?

  • Who is the customer?

  • Why should they choose you?

  • Where are they in their journey?

  • What signal are we seeing?

  • Who owns the outcome?

  • What does success mean?

Those are thinking problems. AI can help with the work around them.

It shouldn't replace the thinking itself.

AI Needs Structure

AI works better when the system around it is structured.

  • Clear objectives.

  • Clear ownership.

  • Useful data.

  • Defined processes.

  • Reliable measurement.

  • Connected systems.

Without these, AI can create more noise, more content and more automation without necessarily creating more value.

You can't automate your way out of a broken system.

AI and the Customer Journey

AI can operate across the journey.

Discovery

Help customers find relevant information and answers.

Consideration

Make information easier to understand and compare.

Decision

Reduce uncertainty and provide more relevant support.

Conversion

Remove friction from the experience.

Experience

Improve onboarding, service and ongoing engagement.

Advocacy

Identify opportunities to create stronger customer relationships.

The opportunity isn't simply to add an AI feature. It's to improve the journey.

The AI Question

I don't start with:

“Where can we use AI?”

I start with:

“Where is there friction?”

Then:

“What is causing it?”

Then:

“Could AI remove some of it?”

Sometimes the answer is yes.

Sometimes the answer is better process.

Sometimes it's better data.

Sometimes it's better technology.

Sometimes it's simply a better decision.

AI is one tool inside the system. Not the system itself.

From Automation To Orchestration

There is a difference between automating a task and orchestrating a system.

Automation can make an individual process faster.

Orchestration connects multiple processes, people, systems and decisions around an outcome.

That's where AI becomes particularly interesting. AI can sit across the system — interpreting signals, connecting information, triggering actions and supporting decisions.

But the objective remains the same:

Make the system work better.

The Future Isn't AI Replacing Marketing

I don't think the interesting future is marketing without marketers.

It is marketing where people spend less time moving information around and more time thinking, deciding and improving the system.

AI can handle more of the friction. People still need to provide the judgement.

The customer still needs to matter. The business outcome still needs to matter.

And the system still needs to work.

The Operating System

AI is the final layer of the operating system:

The foundations come first.

AI then helps the system move faster, connect better and operate with less friction. AI in service of the system.
